Can they understand the code? Can they explain it to me? Do they understand what parts are important and what parts are boilerplate? Do they make use of all available info (e.g.: code, comments, API documentation, etc., etc.)
Can they see the flaws? How quickly do they find them, and what methods do they use to find them?
Can they explain the behavior in human terms, and hypothesize what’s causing any problems?
Can they come up with plausible solutions, and explain to me why those solutions are appropriate?
Can they critique code in a way that will make the original coder comfortable enough to accept the input and improve the work?</blockquote>]]></description>

We look for people who have an excellent understanding of product craft, or “product sense,” as we call it. People will debate on Twitter whether that exists, but I would say it means someone who can take a design thinking approach to build a product people love. Someone with an understanding of what underlies great products and who can apply them with a design partner.

We also emphasize execution and a bias for action. Sometimes you can measure things; sometimes, you can’t. So, do they get how to build software in this messier, more prototype-driven manner?

The last big thing we look for is product strategy. For a lot of other companies, strategy is an obsession with the market and their competitors. Here at Slack, we’re competitor-aware but customer-obsessed. So for us, product strategy is about whether this person can teleport into the future to get insights, ideas, and opportunities around unmet customer needs. And then work backward from those insights to inform what we should build in the present.

And then, obviously, all these characteristics have a behavioral overlay. Is the person someone who can take a humble approach to create room for everyone to help shape the product? Can they collaborate well cross-functionally to bring out the best from their teammates? Can they help their team perform smarter and more efficiently? And can they bring a playful spirit to how they work that they can also infuse into the product itself? </blockquote>]]></description>

A couple years ago I tried to tackle this problem without getting bogged down in definitions. I came up with nine "levels" of work, ranging from very specific, to very general. I called them Mandate Levels, to capture the idea of a sphere of authority and autonomy.

In this post, I'm going to share some example uses of the model. First, a big caveat. The whole point here is to have better conversations about a thorny, abstract topic. This is not a maturity model and this is not a way to "grade" teams. Don't do that! If anything it grades senior leadership’s ability to let go of the reigns.]]></description>

"Have you ever been explaining a highly valued thought to a colleague and you get an instant response of “Yes, yes, yes, but…?”

In that moment you might feel “discounted” – or hear “what you are saying is not important.”

In daily communications we speak quickly and sometimes react without thought to what we are hearing. Rather than wait, we interject what we think is a better idea or has greater value – the instant “Yes, but… “ Syndrome.

In an effort to facilitate communications especially in meetings, one effective practice is to build ground rules that eliminate the “Yes, but” syndrome and add the “Yes, and” approach. What is the difference?

"Yes, but" communicates judgment and negates what we have heard. Even if the intent is to add our ideas to the communicator’s point of view, it communicates a critical response – what is heard is not good enough and/or the listener has a better idea!

"Yes, but" is heard as adversarial causing someone to feel challenged; whereas "Yes, and" communicates, “I want to build on your idea.” 

It states “in addition” as opposed to “instead of.” One negates – the other is inclusive. "]]></description>

Within this broad space, one sub-topic that frequently captures my attention is the relationship between organisational dysfunctions and their influence on software architecture.
Often, significant and unnecessary technical compromises in a software system will be introduced as a result of politics, misaligned incentives, or poor communication.
I’m aware that for any reasonably sized organisation the software architecture will be shaped for sociopolitical reasons, often beneficial. However, I consider dysfunction-mirrored-complexity to represent technical complexities that are extremely costly, yet unnecessary, and avoidable through improvements in social interactions.
One pattern I’ve observed in large and smaller organisations is The Accountability Protection Buffer. This pattern arises when a team needs to shield themselves from problems inherited through services they depend on owned by other teams."]]></description>

Unfortunately, Rafal says that given “the size of the organization, things started to deteriorate.” One such example of this is that a misconfigured proxy on the API management layer would lead to outages because of the single point of failure.

In other words, as Rafal puts it, “when it goes wrong, it goes wrong for everybody.” When you’re only dealing with one API or a single designated team, that might not be such a big problem. When you’re dealing with a large number of APIs and a large number of different teams, however, it can be a killer.

It was quickly becoming clear that, for the BBC, an off-the-shelf solution wasn’t going to cut it.

Decentralizing API Management
The answer, in Nathan’s mind, was an independently scalable solution. Plus, he says, they wanted to “give that control back to the teams that know their product best.” After evaluating their needs, the team discovered their management platform must be:

Or if you could see from the email interactions between your best salespeople and customers which communication behaviors had the most chance of generating successful results? It so happens that by sifting through data from such sources as email archives, Twitter feeds, and Facebook group pages, managers can in fact learn a lot about how to manage these and other areas of their organizations. They can then use this information to generate better results.

Over the last 15 years, I have worked with researchers at the MIT Center for Collective Intelligence, Wayne State University, the University of Cologne, and the University of Applied Sciences Northwestern Switzerland (FHNW), studying hundreds of organizations through the lens of their social networks as portrayed by email and other electronic archives. The high-level goal is to develop metrics and software tools that make measuring informal communication within organizations as straightforward as handling payroll and accounting. Much as enterprise software companies such as SAP SE specialize in helping companies monitor financial information and structured business processes, we seek to enable organizations to track informal knowledge flows.

By studying widely available internal data, we have mapped social networks in a variety of settings: R&D organizations at auto companies; bank marketing departments; sales teams at high-tech manufacturers; hospitals; and large consulting and process-outsourcing firms. In addition, we have studied open-source organizations such as software developers, Wikipedia editors, and online communities of patients with chronic diseases. Studying all of these organizations has helped us identify key criteria that distinguish high-performing organizations from underperforming ones and highly innovative teams from less creative ones. Many people point at Apple and BlackBerry as excellent examples of what happens when you have real end-to-end control, how quality is obtained and sustained, how the customer experience is so brilliant, and so on and so forth.

It’s true. End-to-end control, as in the Apple and BlackBerry device cases, does yield excellent results. But there’s a cost. A considerable cost.

Actually there are three costs:

First, the process is more expensive, end to end control does that to you, and you have to pass the cost to the customer. Yes you could do a Henry Ford and reduce options in order to reduce the costs and deliver something affordable to the customer, any colour you like so long as it’s black.
Second, there is a time delay. Shared service models, once they’re set up, reduce cycle time. There’s true component architecture and reuse. End-to-end control freaks tend to shy away from shared services and reuse. Witness the innovation cycles in OpenOffice and Office and you will get what I mean.
Third, there is a loss of freedom. Freedom expressed in breadth of choice; freedom expressed in the options available, in the features and functions, in the tolerances for data migration in and out of the system.
Collaborative development is all about layering rather than silos, about horizontal consistency rather than vertical control. It is about open standards and interfaces rather than closed locks. It is about pragmatic community rather than prima donna behaviour."]]></description>

You understand what you need done – the trick is getting them to do it. In fact, it’s so obvious to you that there are constraints and expectations that you don’t even think to explain. So you’ve got some junior guy working for you, and you say, “Go hang this picture over there. Let me know when you’re done.” It’s obvious, right? How could he screw that up? Truth is, there are a whole lot of things he doesn’t know that he’ll need to learn before he can hang that picture. There are also a surprising number of things that you can overlook.

First off, there’s the mechanics of how to do it. What tools does he need? You know that there’s a hammer and nails in the back of the supply closet. He doesn’t, and it’s fair of him to assume that you wouldn’t have asked him to do something he didn’t have the tools for. He looks around his desk, and he’s got a stapler and a tape dispenser."]]></description>

I wrote back a rant to a mailing list of fellow senior hacker, and coders types. Below I’ve included that rant, largely verbatim. I’d been meaning to turn it into a more reasoned blog post, maybe something suitable for posting on a more official outlet, but life is short, and Rod’s post about Quora reminded me to get on it.  As software engineers, as social software engineers, it’s important to have standards. You can debate the how much of what we do can be called engineering, even charitably, but the code we write determines the rules that govern the spaces more and more people spend time in, and while “First, do no harm” might be reaching, a few standards that you should be embarrassed to not meet seem appropriate.  One of those is around data access, data ownership, and sharecropping. This is something Flickr takes very seriously."]]></description>
